X – Cut

What tasks can you cut from your daily activities? These are items that might no longer be necessary to complete or are no longer useful. 

D – Delegate

What tasks can you delegate to someone else on your team? These are items that need to be carried out but aren’t essential tasks that require your time. 

S – Systemize

What tasks can be turned into a system for efficiency. 

How Does XDS Work?

To start implementing the XDS process, begin by analyzing the tasks you perform and the amount of time it takes each day or over the course of a week. Then, categorize each task as growth-oriented, agency operations, or administrative. Finally, consider whether each of these tasks gives you energy, depletes your energy, or keeps you neutral. This can be helpful later as you begin to cut and delegate tasks.

Once you’ve spent about a week or so taking a deep dive into how you’re spending your time, it is time to go through the list of tasks and assign them as X, D, or S. Take a look at the tasks you’ve categorized as administrative. For the most part, these tasks are taking you away from high-priority work that will help grow your business. Most of these tasks can be delegated to others or systemized to make them faster and easier for you to complete. 

By the time the XDS process is complete, you should be left mostly with tasks that are categorized as growth oriented. Ideally, you will also be able to remove any tasks from your plate that you’ve marked as depleting your energy. Part of the XDS process involves identifying the new owner of the tasks you’ll be delegating, so you will need to work with the new owner to ensure continuity, both to keep the process from falling through the cracks and to be clear on the quality of work you expect on the assignment.
